AI Overviews Are Eating Your Organic Revenue — Here's How to Measure It

If your organic traffic is declining in 2026, the culprit is probably not a penalty. It's Google's AI Overview — and the impact is larger than most teams realise.

What's Actually Happening

Google's AI Overview (formerly Search Generative Experience) now appears on roughly 60% of commercial search queries. When it shows up, it answers the user's question directly — before they ever see your blue links.

The result: organic click-through rates for positions 1-3 have dropped by an average of 37-42% on queries where AI Overviews appear, according to internal data from our own client portfolio.

That's not traffic fluctuation. That's a structural revenue shift.

The Measurement Problem

Here's the gap most teams hit: they're measuring keyword positions, not revenue impact.

Your rank tracker tells you: "mobile app development UAE — Position 4."

What it doesn't tell you: "AI Overview appeared on 78% of searches for that keyword in Q1. Your page was not cited. Estimated monthly revenue impact: -$3,200."

That second version is what matters to your CFO.

How to Measure AI Overview Impact

The measurement approach we use inside DeepLode has three components:

1. Identify your AI Overview exposure

Not all keywords are equally affected. High-exposure queries tend to be:

  • Informational intent ("what is X", "how to Y")
  • Comparison queries ("X vs Y")
  • Some transactional queries where the answer is simple

Commercial queries with local intent (especially in specific geographies) tend to show AI Overviews less frequently.

Action: Segment your keyword portfolio by intent. Informational keywords need citation optimisation. Commercial keywords need EEAT hardening.

2. Calculate revenue at risk per keyword

For each high-exposure keyword, estimate the revenue at risk using this model:

Revenue at risk = Search volume × CTR loss × Conversion rate × Deal value

Where CTR loss is the estimated click reduction due to AI Overview absorption (~35-40% for affected queries).

Example: A keyword with 500 monthly searches, 4% conversion rate, $5,000 average deal size, and 40% CTR loss from AI Overviews represents $4,000/month in at-risk revenue.

3. Check your citation status

Are you cited in the AI Overview for your target keywords? Being cited completely changes the outcome — cited pages often see higher engagement from the users who do click through, because they've been pre-qualified by the AI answer.

What Improves Citation Likelihood

Based on our analysis of pages that are and aren't cited in AI Overviews:

High correlation with citations:

  • FAQ sections with specific, direct answers
  • Structured data (FAQ schema, HowTo schema)
  • High EEAT scores — especially Experience (case studies, first-hand content) and Authority (certifications, credentials)
  • Pages with clear author attribution
  • Content with specific statistics and sources

Negative correlation:

  • Generic landing pages with no specific answers
  • EEAT scores below 6.5 (our internal benchmark)
  • Pages without internal linking to supporting evidence

The Strategic Implication

AI Overviews are not going away. They're expanding. The teams that win in this environment are the ones who:

  1. Stop optimising for positions alone — optimise for citation
  2. Create genuinely useful, specific content — AI models prefer pages that directly answer questions
  3. Build EEAT depth — case studies, certifications, and author credentials matter more than ever
  4. Measure revenue, not just traffic — a 20% traffic drop on an informational keyword costs you very little; a 20% drop on a commercial keyword might cost you £40K/month

The keyword rank is not the metric that matters. The revenue it generates is.
